Karistem supports a historical actor of the French communication industry
to design its HR target organisation

 

Context

Over the last few years, a historical actor of the French communication industry is facing deep changes within its sector. To face a deteriorating economic situation, a plan to bring costs down has been carried out accross all entities for several years.

In this context, the Group HR Director is questioning the performance of the HR function and its capacity to support a potential reorganisation of the Group.

Karistem was mandated to realise a performance diagnosis and to issue recommandations.

Mission

To realise the objectives, Karistem choose an approach in six steps :

  • Analyse the current organisation and the resource allocation (dimensioning and perimeter covered)
  • Carry out a benchmark of HR functions in order to identify good practices on the market and to analyse several organisation modes
  • Analyse the current organisation and the resource allocation (dimensioning and perimeter covered)
  • Co-construct a target model independently of the one in place, following the ZBO method (Zero Based Organization)
  • Adjust the target model according to the one in place and to the benchmark results
  • Define the main objectives of each position and the missing skills
  • Build a 3-year Business Case to evaluate benefits/costs associated to this transformation

  • A HR strategy aligned with the Group strategy
  • An assessment of the activities, skills and resources of the current HRD
  • A realisation of the gaps between te Group HR function and the market standards (quanti/quali)
  • A target organisation more agile, in the service of the Group’s transformation

Karistem supports a leading player in banking and insurance sector
to design a global management learning program

 

Context

This leading player in banking and insurance sector has defined its leadership model around 5 values. To support the embodiment of this model on a day-to-day basis, the group wishes to implement a company-wide management program, to be deployed globally.

Ultimately this program should replace the multitude of management trainings that exist locally. To do so, it has to be attractive and adapted to the new training consumption modes (digital, collaborative…).

Karistem was asked to assist the design of the management program, with a logic of co-construction with the actors, and to operationally translate it into one or several specifications if needed.



Mission

To realise the objectives, Karistem choose a tailor-made approach :

  • Suggest and structure a global plan of the new management training offer
  • Establish the list of key contents and of contents dedicated to the 3 managing levels, through questionnaires
  • Define the performance monitoring methods of the new program (KPI’s)
  • Provide support to generate and monitor the tender (if tender there is) to choose the external actors



This mission was done through three co-construction workshops – animated by Karistem in its laboratory – by mobilising creativity methods and associating several levels of managers.

  • A customised, digital and collaborative program, adapted to each manager’s
  • Easy to use KPIs measuring the success and impact of the program

Karistem supports a world-class player in naval defence systems
in the revamping of its service business

 

Context

Over the last few years, the Company had experienced two major changes:

  • The Company changed its legal status from government authority to that of a state-owned company governed by private law.
  • The Company acquired several companies as a part of a project aimed at regrouping French naval activities under one single banner.



These changes, on top of cuts in the French defence budget, prompted the Director of the Service Division to launch an ambitious business transformation program.

Mission

The program had two main objectives:

  • Boost sales by 50% within 10 years
  • Increase operating margin by 20% within 1 year



The Company soon realised that the Service Division’s traditional geographically-based organisation would not enable these objectives to be met and that business had to be reorganised.

Over 14 months, Karistem supported the Company in this wide-scale transformation.
